For most executives we know, embarking on a transformation journey at the helm of an organization is thrilling. It’s nothing short of an adrenaline rush, like the climbing expedition we’ve been comparing it to over the last few weeks. However, journeys come to an end, and life -as well as business- goes on. Business as usual, they say. At the foot of the mountain, the heroes of the hike blend with ordinary folks and continue onward. That part of the story typically gets left out of the books because… who wants to hear about the ‘normal’? We revive that story here, in the final article of the series, The Next Normal of a New CEO.
In the first article, we laid out a roadmap for the first 100 days of a CEO and the ‘new’ leadership team that results from that appointment (from A to B in the illustration above). We continued with a second article where we explained the focus of the team’s next 100 days in its safe descent back to base camp (from B to C). We finish the series with the ‘next normal’ of this team (‘new normal’ sounds too definitive for a VUCA world).
The Next Normal of a New CEOBeginnings, or new beginnings, are exciting. They create momentum, but it’s a hard job to keep the flame alive. If the leadership team does an excellent job with the four D’s mentioned in article two, there’s a higher chance that the flame will last longer. However, they will need a sustainable fuel source for that flame because eventually, it will die out. No matter how well-intended the leaders are, their behaviors are not enough to consolidate an evolving or transforming culture. Culture needs to be hinged on systems to endure.
 

Systems and Symbols

What are systems? For us, systems are to the organization what behaviors are to individuals. They are the workflows, procedures, policies, practices (you name it) that shape collective actions. As such, they can be powerful symbols of what the company values, regardless of the words on their posters.
An example of the power of systems and symbols is how top leadership deals with ‘airtime’. What they spend time on, or whom they spend time with, sends a loud message to the organization. Take one of our clients. They decided to end their hierarchical, command-and-control leadership style because their business strategy called for swifter moves that they believed would happen with more autonomous, empowered, and customer-centric teams.
Their leadership manifesto called for them to be ‘servant leaders’. Some took on the challenge of transforming their mindsets and behaviors to become that type of leader. However, their meeting protocols remained unchanged. Front-line employees were still called to provide status updates to top leadership, which meant taking an elevator to the ‘noble’ floor, projecting the same lifeless PPTs as always, as if they were making a case in front of a tribunal waiting for the verdict.
The culture only started shifting when the executives brought the change to another level. No more status updates at the top of the high-rise corporate headquarters. They systematically took the same elevator down, attended the forums where teams did the actual work and asked questions when their turn came. Their leadership manifesto got grounded in their collective rituals, which had a compounding effect on their behaviors.
 

The Road Ahead

Other systems and symbols in an organization are how the budget is allocated (what do they spend their money on?), whom they hire, who gets promoted, what gets celebrated and punished, and how they reward and discipline. These are the infrastructure on which the leaders keep traveling when they return from their climbing expedition. They arrive eager to reach milestones on their ongoing journey toward long-term, sustainable success in the form of robust business results, healthy relationships, and personal fulfillment. Excellent leadership teams realize that:

    1. The road ahead is full of curves. They will arrive at crossroads where the tools they gathered on their way to the peak will come in handy. The good news is that, after a climb, a curvy road pales in comparison.
    2. They can’t let their guard down. Continuing to measure how the team is doing on their levels of trust, conflict management, commitment, accountability, and results is paramount for them to keep working out where they are weaker. No matter how well they’re doing, they know that the moment they quit going to the gym, they’ll get out of shape. Staying at the top of their game is a life-long sport.
    3. They need to get rid of the inappropriate infrastructure that slows their momentum, sometimes to a halt.
    4. They found their fuel – a healthy fuel that keeps the fire (the one they kindled at the fireside chat at base camp) burning and lighting the way. Holding on to their purpose, their true North, they move not for themselves, but for something that transcends them.
    5. There is a legacy to leave behind, and they have decided what they want that to be.

All organizations are facing disruption within their markets and business models. Most of them are trying to adapt and keep the pace with cutting-edge organizations that are transforming consumer behaviors, creating new wants and needs in the market, introducing exponential technologies, evolving into digital, and raising the bar every day on how to do and conduct business. Transforming a business requires shifting our perception about how we see and understand reality. We need to update our own operating system and cultivate an innovation mindset.
 

Innovation is king in this era, whether we are ready or not

 
When working with leaders and organizations, they often ask: how can we be more innovative? How can we change and transform our business? What will motivate our people to want to try to innovate? How do we develop a culture of innovation in our organization?
When we start to explore innovation in organizations, we discover that different people have different understandings about what it means and takes to develop a culture of innovation. Digital transformation and innovation are often talked about together, however, innovation is a much broader concept.
There are endless definitions of what innovation is. In the end, what they all have in common is “doing something different that adds value.” In my experience, what organizations mean when talking about innovation is “challenging the status quo.” They are referring to challenging their people to think and do things differently. This can apply to any dimension of an organization. It means bringing to life a disruptive idea that can give them a competitive advantage among the rest of the players in the market.
If you want to embrace a culture of innovation, you have to do more than just communicate it or create a set of initiatives.  It involves creating the right environment for people to believe that they are expected and encouraged to test, learn, adjust, and implement new ideas that will enrich their value proposition.
Innovation begins when leaders successfully adopt an innovation mindset. Mindsets are the set of values and beliefs that underpin our behaviors. They are the filters through which we interpret reality and give meaning to our world.  They guide and condition our behaviors. The first step to innovating is believing we can.
 

Some key elements of an innovation mindset:

 

  • We can all innovate. “We are not in the innovative team” or “I am not creative” type of thinking kills ideas before they are even born. It prevents us from harnessing the team’s creativity and coming up with and implementing alternative solutions for everyday challenges. With the right toolbox and a safe environment, we can all learn how to innovate and expand our abilities.
  • Innovation: not just good ideas. Coming up with an idea is just the first step of the process. The hardest part is executing those ideas. When it comes to innovation, there are structured processes and methodologies that will enable execution and guide us in the process: from coming up with an idea, designing an MVP (minimum viable product), testing it, learning from its outcomes, and adapting the learnings into a new version of the product before we are ready to scale it.
  • Take calculated risks. Be ready for setbacks. Innovating implies stepping out of our comfort zone and trying new things that we have never done before. It means taking a risk and the associated cost that comes with failure. But failure brings learnings that are crucial to improving and growing. Fostering curiosity, asking questions to learn from other’s experiences, and failure is imperative for innovation.
  • Dream big, start small with ruthless determination. The sky is the limit when envisioning the future. An inspiring vision will fuel your passion and determination. Starting small makes things easier to achieve and helps us conquer quick wins and learning points to keep going.
  • Progress, not perfection: Strive for continuous improvement through repeated experiment cycles. We are not looking to nail it from day 1, we are looking to pursue continuous improvement.

When we think about developing an innovation mindset, it seems like common sense. However, it is easier said than done. In our experience, the biggest challenge to developing a culture of innovation within an organization is the leaders’ inability to develop an innovation mindset.
When we start shifting our mindsets, we start changing our culture.

2021. The calendar year has changed. However, if we are expecting things to be different just because a new year has begun, we are bound to be disappointed. We are still talking about this phenomenon and it continues to be hard for us and our people to find our way through it all. In such times, I have found three things really make a difference in helping me to find my center and be at my best in seemingly never-ending uncertainty. Like all things, with practice, we can become much better at these skills. The sooner we start, the fastest we will get there, so let´s dive into each of them.

  • Be at Your Best in Seemingly Never-Ending UncertaintyAcceptance: Stop judging and start embracing. Our mind moves really quickly into judging what is good or bad news, what might happen, and why people or the world did this to us. The more your mind goes in that direction, the more precious time you lose, when you could be taking action, leveraging whatever happened. Resisting it will not change the fact that it happened, but taking conscious actions to accept it can be the most powerful way to drive creative and effective responses in ourselves and our teams.
  • Gratitude: We sometimes forget that each of us has a lot of resources and abilities that we have developed throughout our lives that have prepared us to confront almost anything. When a new challenge appears, it is extremely powerful to connect with all of our strengths and successes in life until this moment, the things that have allowed us to be here right now and be able to respond. In any challenging situation, there is beauty, opportunity, and something new to experience that will make us stronger.
  • Resilience: Focus on learning and strengthening yourself. We usually react to unexpected events with an energy of “adaptation and reaction,” as if we have no other choice. We feel sad or happy based on the feedback we receive. Building our ability to have a more resilient mind so we can focus on learning from all situations, will make a difference in our capacity to respond faster and better, situation after situation.

It’s true, there is no magic wand that we can quickly wave to become better at all of this. The sooner we realize that this is the case, the sooner we can connect with our energy to make it happen through work, dedication, and practice. The best way to help ourselves and our teams bring the best versions of ourselves in these uncertain times is by connecting with the skills we need to develop in order to thrive.

As we fast approach Q4 2020, the world is still experiencing much uncertainty and fast-paced change. Although we may be struggling with how to adjust to these changes, we must find a way to reconnect together with where we are now, our future, vision, and opportunities.

Should the Covid-19 crisis freeze Corporate annual gatherings?

I would argue definitely not, for two reasons summarized by the saying “Never let a good crisis go to waste”:

  • In the coming months, you might still have to face and overcome the kind of organizational trauma Fran and I described in our first article in the series, Survivor Syndrome: Overcoming Organizational Trauma in Times of Crisis. This potential trauma needs to be ‘put on the table’ and addressed, as my colleague Richi stated the only way out is through
  • This crisis is not only about trauma and disruption. It is also a fantastic opportunity for people and businesses to grow. Over the past 6 months we have seen many companies demonstrate extraordinary levels of resilience, agility, creativity, speed in decision making and action, collaboration, empathy and solidarity. We heard from CEOs that “we’ve shown that we can be quick, agile, innovative. Now we can’t ignore it and go back to our old way of thinking, working and interacting”.

End-of-year Leadership Summits and Town Halls are exactly the right moments to address these two issues.
 

Revamping your Leadership Summit and Employee Town Hall

As of today, for obvious reasons, there is no practical way to have global and regional gatherings in person. Having them digitally however not only makes them quicker and cheaper but potentially also more agile and impactful.
After a 6 month digital intensive “gym” practice, organizations now know that interactive and highly productive online events are possible. Alternating structured discussions in plenary sessions with breakout workshops, facilitating brainstorming sessions, leveraging voting tools, using online pulse surveys and practicing learning exercises.
Designing and facilitating digital large gatherings requires the use of professional instructional designers. Specialists who master both the technology, the content, and the online collaborative work dynamics.
 

How to do it digitally:

  1. A 2 or 3 day offsite and in-person Leadership Summit can become 3 half-day webinars. Purely focused on reflection and action rather than on the necessary, but long and often boring, information sharing.
  2. With pre-work designed to share this necessary information/insights/learning material. Including asking each individual to reflect and work on some critical questions, actions and decisions that will be addressed during the webinars.
  3. Well-structured post-gathering follow-up is also key for the real success of these digital gatherings.
  4. Will you miss the drink and dinner with your peers and managers? Nothing could replace this as such, but there are other creative ways to share a virtual moment and space of friendly informal connections.

There are similar opportunities with all-employee Town Halls, both global or regional.

  1. An in person event can be a 2 or 3 hour webinar (recorded for those not available at that time).
  2. With a pre-work platform for information sharing and individual reflection.
  3. The webinar could include active listening, along with a pulse survey for example, so you can focus the webinar on interactive connections, collective work and reflections.
  4. End with post-gathering follow-up.

You can position the Town Hall as a broadly shared conclusion of your Leadership Summit. Alternatively, the Town Hall can be in the middle of it, designed so employees’ input and questions form part of the last day of the Leadership Summit working program.
 

What should the content be this year?

In the current context of uncertainty, vulnerability and complexity we recommend that your agenda includes the following key topics:

  • Managing our organizational trauma based on data (pre-work including employee pulse survey and focus groups).
  • Leveraging our extraordinary learnings from the crisis to replicate them in a sustainable way (also prepared in pre-work).
  • Planning with agility for our future in this crisis. How can we create a future together when there is still so much uncertainty? How can we help our team members feel less anxious and find a way forward that adds value for everyone?
  • Boosting our culture transformation first where it has the fastest and biggest impact.

 

Conclusion

The more VUCA in our current world, the more we need to reconnect and take a reflective break with our people. 2020 is not the year to freeze or cancel, but rather to focus on revamping the Leadership Summit and Employee Town Hall. Do not avoid the crisis risks and opportunities issues.

The truth is, sometimes I dream of going back to February of this year when the coronavirus had not yet come to challenge us and change our lives. Other times, I think that COVID-19 has stimulated reflection and accelerated innovation that we had been resisting. Living this calamity at the head of a company breaks every seam in any comfort zone. At the same time, it has given us a unique opportunity to learn about disruption and management, to understand the importance of corporate culture in navigating the storm and to realize that in the end, it is always people who matter most. Leading a company through the crisis of COVID-19 presents us with continuing challenges we never thought we would have to face.

Leading in uncertainty

In these months, the ability to find meaning in the midst of uncertainty has been critical. And to be able to do that, we must have an open mind, practice curiosity, be willing to listen to different opinions, and learn from others. We also must be willing to experiment and accept failure when it occurs.
We have spent a lifetime talking about vision in companies. Never has the ability to frame a vision and to get others on board been so Important. We used to theoretically analyze exponential acceleration, now we need to create an exciting story that gets people on board, quickly.
The ability to relate within and outside the company, to influence, negotiate, and communicate genuinely is also an important lifeline. It becomes essential when a company’s survival depends on convincing those at home that we have to tighten our pay belts and those outside that they should finance you at an uncertain time or continue to hire your services in the midst of an unknown recession.
In a new and challenging environment, of which we don’t have any previous examples to refer to, supporting people, especially those you work with directly and who manage teams, is another key management skill. Application coaching, focused on management challenges, is a very useful tool in business leadership.
 

Leading a Company Through the Crisis of COVID-19

The pandemic has changed the game for all of us. Now it is no longer a question of predicting the future, but of inventing the present. To lead in times of pandemic is to invent. It means managing change by making thoughtful and courageous decisions that design new scenarios. This requires promoting a culture of learning at all levels while providing what is needed to foster resilience. We are living in an emotional, economic, and social roller coaster. A leader’s best contribution is to empathize, help, and provide some certainty so that people find meaning in their work.
If I had to recommend one thing to leaders in these uncertain times, I would tell them to be ambidextrous. Be able to live between the old and the new. Be able to manage what is happening now and help create what is yet to come. Understand human resistance to change and accept innovation and disruption. Dare to dream and make the new normal a better normal than the one that the COVID-19 has taken from us.

A take on resilience

There are several definitions of resilience out there. The simplest one I found is that it is the ability to rise again after we fall. And we will fall. One of my favorite humans, Brené Brown, claims that if we are brave enough, often enough, we will fall. I find this hard to come to terms with. If you’ve tried to avoid falling as hard as I’ve tried, and the pandemic has brought you, your team or your business (or all three), to the edge of a cliff or over it – then you might want to read on.  The need to be building courage and resilience in times of uncertainty is stronger than ever.
I would like to look at resilience under a different lens. As a lover of metaphors, I prefer this definition from Cambridge Dictionary:  the ability of a substance to return to its usual shape after being bent, stretched or pressed.
What is our ‘usual shape?’ For me, it’s a triangle. At Axialent we depict the key to sustainable, extraordinary results through a triangle. I don’t think it’s by chance. The triangle is the only polygon that preserves its nature even when it is bent, stretched or pressed. In construction, it is the strongest shape.

The 3 dimensions of resilience

Each point of this triangle represents one of three dimensions of success, and I believe they serve as waypoints on the road to resilience.

  • The ‘It’ dimension represents the task. It is the business results, such as profitability, revenue or market share. The ‘It’ is a prerequisite for survival of any business.
  • Companies achieve results through the contribution of their people. The ‘I’ dimension reminds us that individuals need to be at their best to contribute to a firm’s success. As obvious as this may sound, our experience is that this dimension is often neglected during ‘business as usual.’
  • Just as important as individual wellbeing and engagement is the ‘We’ dimension. How groups collaborate, work as teams and foster healthy interpersonal relationships are also at the heart of a company’s success.

The pandemic has stretched this triangle for many organizations. In the past months, the ‘It’ was hijacked by what I consider a ‘hyper-VUCA’ situation. Volatility, uncertainty, complexity and ambiguity have stretched their bounds. And in the midst of that, the ‘I’ came into the foreground. We’ve all witnessed companies putting the safety and the health of their people – workers, customers, and business partners – first. Although it may seem that they had no choice, this was a choice.
Covid-19 brought a hunger and thirst to connect. The lockdown made us rename ‘social distancing’ to ‘physical distancing’. No way was a virus going to sever human connection. Clients have approached us seeking our advice on how to build healthy connection at a distance, because the spontaneous reaction had turned Zoom-fatigue into a ‘thing’.
This pandemic is also causing undeniable economic turmoil. Figuring out what the new normal will look like is taking up business leaders’ bandwidth today, as they learn to become ambidextrous if they aren’t already: one hand on the short-term survival gear, and the other on the medium-term headlight switches.

Building Courage and Resilience in Times of Uncertainty

If there is no guarantee as to what the new normal is going to be and the only guarantee is that if we show up courageously in life and in business we will fall, then how can we build the courage to step into this challenge? For me, the answer is by learning to recover the triangle.

  1. On the ‘I’ dimension, first grant yourself permission to not be okay – and then do something about it. I invite you to think of your wellbeing as a responsibility to yourself and to others. Take care of yourself first, so you can be of service to yourself and others. The recommendation to don your own oxygen mask before assisting others who need your help is the perfect example of this.
  2. On the ‘We’ dimension, avoid the pendulum effect. From zero connection to never-ending conference calls and back, neither extremes are sustainable. Consider setting an intention of how you will connect with the people you care about, including colleagues that you used to bump into around the office that you no longer interact with. Tap into your reservoir of creativity to think of other channels of communication. Don’t just default to back-to-back calls.
  3. On the ‘It’ dimension, what if you choose the new normal that you want to see emerge? The one that inspires you to do great things in the world through your business. I encourage you to focus on the handful of things you can do in order to achieve that. It makes me feel more empowered, and it might just do the same for you. I believe it is far more effective than dwelling in helplessness waiting for the new normal to ‘happen to me’.

Conclusion

This is not a matter of balance. It’s not 33.33 period % of each. This is a matter of harmony. You will have built resilience when, at any time this triangle is bent, or stretched, or pressed – you still find a way to recover the triangle you want for yourself, your relationships and your business.

There is no doubt that current events are affecting business more than you ever thought possible. A lot is changing. Supply chains are shifting and customers are reevaluating their choices. Stakeholders are more present and products and services are rapidly becoming obsolete, and so on.  Have you considered how it has been affecting your organization’s culture? While our focus may be on other things, we still need to consider how we, as leaders, can drive positive culture change in this turbulent environment. What is the “right culture” to have in a crisis?
Culture is a set of learned beliefs, values, and behaviors that become the way of life in an organization. It results from the messages that are received about “what is really valued around here”. The sources of these cultural messages come from the behaviors, symbols, and systems within an organization. Current events have impacted all three of these pillars. Systems are being stretched to adapt to new realities. People’s behaviors are testing new paradigms and redefining the whole person concept. Symbols are shifting due to the new ways in which people are communicating and relating to each other.
A Culture Amp survey[1] (published in Forbes) tried to better understand organizational culture in the context of current events. It was originally done to address the effect of the global pandemic, though it could also be applied to the racial equity conversations happening right now. One of the survey’s key findings was (no surprise!): “Companies with a strong culture are much more resilient in times of crisis… Organizations that already have experience flexing this muscle are more likely to have confidence in their leadership, feel safer, and be more comfortable about their company’s plan to return to work”. The survey findings highlight the need for effective communication practices and the importance of staying connected.

What is the right culture to have in a crisis?

The empirical evidence is strong. The “right culture” to have in a crisis is one that will hold strong through the most difficult of times. Let me share a couple of examples of how effective communication and staying connected can help an organization achieve this kind of culture.
A large So. Cal. player in the technology field was going through internal turmoil in the aftermath of a change in leadership and direction. The new CEO had been challenging the existing organizational culture and was seen as cold, hard, and inflexible. COVID-19 unexpectedly changed the conversation. The CEO had the opportunity to show his/her personal, vulnerable side as the leadership team was “allowed” into the CEO’s home (a working from home phenomenon). This seems to have changed the narrative and the organization is seeing a positive change in engagement and identity. The CEO is now working on ensuring that the organization does not lose what it gained as the situation evolves.
The growing consciousness and conversations around racial inequities were heavily impacting another large company in the retail business. They immediately implemented several support mechanisms for their employees (internal). They also planned to aggressively organize their ongoing response and local outreach efforts (external). Through the process of connecting with their employees, they heard many eye-opening stories, including one from an African American single mother who said she couldn’t work late or night shifts because she was afraid to leave her teenage son alone to travel the streets at night. Her fear had to do as much with gang-related violence as with law enforcement-related actions.
The impact on culture is not just limited to the corporate world. Consider this recent headline (AP News, May 19, 2020): “Pandemic will alter Communion rituals for many US Christians”. Without a doubt, similar conversations are happening at all faith-based communities and organizations around the world. Rituals such as Communion, Gospel Choirs, Yom Kippur, Hajj, Darshan, and others, are highly symbolic of each faith’s teachings and practices.  Yet, they may need to change in this new world, and this could have a profound impact on each of these communities of faith’s culture and their ability to ensure the sustainability of their vision.

Navigating an I*VUCA world

These, and many more anecdotes from the frontlines, show that we need to address the organization’s “I*VUCA”.  VUCA is an acronym that describes the Volatility, Uncertainty, Complexity and Ambiguity of general conditions and situations.  It is often used in strategy discussions to describe the external environment.  However, I strongly believe that VUCA is an internal phenomenon as well.  Now more than ever, we need to look at the volatility, uncertainty, complexity, and ambiguity of the organization’s internal organizational culture.  Hence, I* (Internal) VUCA.
Now is the time for leaders and teams to reflect and understand why they are responding either effectively or ineffectively, not only to VUCA, but especially to I*VUCA.  The current environment gives us a window of opportunity that allows us to quickly access and understand how we are responding to the different challenges that the organization is facing. Investing time to understand what is working and what isn’t is a gift that the unfolding events are giving us. We cannot risk going back to our default mode at the risk of becoming irrelevant.
We know that a strong culture is one of the most powerful tools that an organization can wield. It can also be a barrier when change is needed. In Satya Nadella’s words, “Culture is everything!” Are you doing the right things to drive the culture your organization needs to succeed in the I*VUCA world?

In the extraordinary circumstances of today’s world, we are being bombarded by a myriad of contradictory information, while watching the devastating effects on businesses and people we value. While all this is going on, we also need to deal with the effect this has on us as individuals and leaders, build a coherent narrative, and take action. Different people will be affected by different emotions. They might arrive at diverse conclusions and recommendations on how to move forward. How do we deal with the polarities at play amid COVID-19? What is the best way forward when fear and anxiety are the dominant emotions?

 

Polarities at play

Organizational learning researchers, Chris Argyris and Donald Shon, found that when managers were asked how they behaved with their teams, they responded according to the “Mutual Learning Model.” They spoke about values such as collaboration, humility, curiosity, and learning. However, when Argyris and Shon observed these same managers in action, they saw them behave very differently. Their management style was more aligned with the “Unilateral Control Model.” They consistently tried to beat their counterparts, get their own way, and control others. They didn’t admit their own mistakes and instead, would blame others. For too long, traditional education has valued knowing over learning, certainty over uncertainty, having the right answer over asking questions, and assertiveness over curiosity and tentative exploration. No wonder the managers behaved as they did.
At the same time, the managers couldn’t openly act in this way, it would be completely unacceptable. Therefore, they would act like they were not trying to control others and were more consistent with the Mutual Learning Model. When this duplicitousness takes over, organizations (and their people) go crazy.
 

Some examples of the current polarities at play amid COVID-19 are:

  • Pay attention to the health of our people, but go back into full production right away.
  • Assure people not to worry and do their jobs, but worry about the future and the new normal.
  • Tell the truth, but don’t bring bad news.
  • Take risks in an uncertain context, but don’t fail.
  • Beat everybody else, but make it look as if nobody lost.
  • Be creative, but always follow the rules.
  • Promise only what you can commit to deliver, but never say “no” to your boss’s requests.
  • Ask questions, but never admit ignorance.
  • Think long-term, but deliver on your immediate KPIs.
  • Most important of all, follow all these rules, but act as if none of them exist.

 
The inability to discuss apparent contradictions, and furthermore, the inability to discuss that they are “undiscussable” such as the last rule states, create what Argyris and Shon describe as “organizational schizophrenia.”
There is no silver bullet to deal with these contradictions. What I am about to say may sound naïve. However, we have tried it over and over with hundreds of executives across different geographies with excellent results.
 

The way to deal with undiscussables is… to make them discussable

The first step is, with empathy and compassion, to help people become aware that there is a contradiction at play. Even before attempting to solve it, we need to acknowledge the apparent polarity. Once “we have a contradiction,” rather than “the contradiction has us,” we can engage in conscious conversations.
Contradictions happen in organizations all the time. Different people look at a set of data and make their own interpretations based on their personal history, past experiences, what is important to him or her, their intentions and more. They create a narrative that might blatantly contradict the narrative of others. Sometimes those others are influential people, colleagues with more authority than them.
 

Let me illustrate this with a practical example:

One observable fact: John, the leader of the team, doesn’t speak at all during his team’s meeting with other areas.
Different stories for different people: In Sam’s mind, Sr. VP of Marketing, a leader should voice his opinions, be assertive, and offer guidance to his team. Sam concludes that John has poor leadership skills and will not recommend John for the available senior position in Marketing.
On the other hand, Peter, Sr. VP of Sales, believes that a leader should be measured by how well his team performs. A great leader, Peter believes, is one who makes his people say, “we did it ourselves.” John’s team performed outstandingly during the meeting. They had great ideas and made practical recommendations. In Peter’s mind, this speaks very highly of John, their leader. Peter concludes that John should be offered the available senior position in Marketing right away.
One set of facts, completely different stories, opposite conclusions and recommendations.
The way to have a constructive conversation on the matter is for Sam and Peter to understand how the other has built the story, how the observable facts turn into interpretations, and how these combine with values to give birth to their opinions. They can acknowledge that they both create different stories and value different things.
I can’t promise that they will solve their problem. What I can assert is that they will have a very different conversation about John’s performance.
 

Applying this process in VUCA reloaded

If you were able to ask openly, from a place of humility and curiosity, questions like, “how do you expect me to be creative AND always follow the rules?” you might discover what your boss really wants. For instance, perhaps what she really wants is that you don’t put your division in an unrecoverable risk position, should your project fail. By having this open conversation, you will learn how this is not a contradiction to her and that both can be accomplished.
To survive and thrive, you have to be able to put the polarities and tensions created by this hyper volatile context on the table. Talk about them with the mindset of the learner; understand how everything can be true at the same time. You can do so by looking through the lenses of creativity, interdependence, and “yes, and” ways of thinking. Doing so may help you to discover options that, from a place of “either-or,” had looked utterly impossible to integrate. You are making once “undiscussable” topics “discussable.” While it’s easy to say, it’s not so easy to do. But it must be done if you wish to create a more conscious organization that can effectively deal with Covid-19 and the emerging challenges of the new normal.

Traditional scenario planning helps to prepare an organization for the future. The method asks leaders to consider possible future scenarios and how they could affect the business’s strategy in order to formulate the best plans to tackle any given outcome. 

But,  what happens when the future suddenly seems more uncertain than ever? The wheel is moving really fast these days. What we thought was true yesterday, might not be true tomorrow. We are facing fast changing environments in which people and organizations are struggling with how to adjust to it all. Some of the more common words I have heard when working with teams in the last 90 days are uncertainty, anxiety and feeling “stuck”.

Preparing ourselves

We cannot control what others decide, what consumers want, and what governments will do. We can only prepare ourselves to see the possibilities in advance and be at our best to quickly adapt our plans. The traditional way of planning no longer works and applying the scenario planning method won’t be enough under the current conditions. The issue now is not how many scenarios we can build based on assumptions and premises, but how fast we can read, listen, and integrate new information. The world is changing too quickly to be able to make predictions as we did in the past. There are new variables and a lot of unknowns.
We need to find a new way forward, which honors the need for long term plans, while learning how to adjust with agility and effectiveness. Just think, even the definition of what “long-term” means has been upended. Even yearly plans could be considered long-term now!

Scenario Planning 2.0

Now the question is, how do we find the way forward? How can we plan and create a vision if we are still reeling from the recent changes and figuring out how best to adapt? How can we support our team members and help them feel less anxious as we forge ahead together?
The way we do this needs to address not only the business planning and strategy, but also how we can build trust within the team and inspire and energize them. It requires learning a new way of applying an updated version of scenario planning; one where the current situation changes day to day, or even hour to hour. The updated version of scenario planning means having frequent and regular conversations with your team to discuss assumptions, impact, and action plans. This is not a one-time event, but a regular exercise that will align your people and help to inspire confidence in an uncertain time. Scenario Planning 2.0 will help you and your team find a way forward. A way that is aligned despite the different perspectives about the future, and that provides the mindset and practices that can help you adjust based on new information.
